The Challenge
United Health Centers was managing a high-volume referral operation across a large care network. Patients often waited several weeks before being contacted or scheduled with a specialist, and the internal referrals team did not have enough capacity to keep up with incoming referral volume while also managing follow-up work. The referral workflow had not been fully mapped or standardized, which made it difficult to clearly define each step, identify bottlenecks and see where rework was happening. As a result, referrals could stall at multiple points in the lifecycle, from intake and processing to follow-up, specialist scheduling and documentation return. For patients, the delays affected trust. For providers, they created missed opportunities to schedule patients promptly. For the organization, the backlog created operational pressure, reduced efficiency and increased the risk of lost appointments and missed revenue.
The VitalCX Approach
VitalCX helped United Health Centers restructure the end-to-end referral workflow through process improvement and a dedicated team of experienced referral specialists. The team assumed responsibility for approximately 90% of referral department operations, including referral intake and processing, insurance eligibility verification, prior authorization submission and follow-up, referral packet preparation, specialty provider selection, patient communication, coordination with specialty clinics, retrieval of specialist notes and documentation, and closing the referral loop by ensuring documentation returned to the patient’s medical record.The engagement began with onboarding, training and supervised production. Experience Guides completed company orientation, PCI certification, HIPAA compliance training, general healthcare operations training and project-specific workflow and EMR training. As new referral exceptions and payer-specific scenarios emerged, the team refined workflows, documented best practices and expanded the knowledge base to support consistent handling and ongoing improvement.
The Results
At the start of the engagement, United Health Centers had more than 13,000 pending referrals and an average referral turnaround time of 19 days.Following implementation, VitalCX helped restructure the workflow, stabilize operations and steadily increase productivity. By October 2024, approximately three months after project kickoff, the team reached approximately 17,000 referrals processed per month and continued improving performance through December 2024.The team also processed 3,155 STAT referrals while significantly reducing the overall referral backlog. Most importantly, referral turnaround improved from a two- to three-week process to approximately two days, helping patients access specialty care faster and giving internal teams more capacity to focus on quality, management and complex cases.The success of the referral transformation led to an expanded strategic partnership. After demonstrating measurable improvement in referrals, United Health Centers entrusted VitalCX with additional operational functions, including Scheduling in September 2024 and Medical Records in March 2026. Today, VitalCX manages approximately 90% of operational workflows across these three departments, reflecting the trust built through performance and the scalability of the model.
